"30% off" isn't 30% off your profit. It's most of it. Let's do the math on one product so you can see exactly where your cash goes.
Here's a sentence that costs owners more than almost anything else they say in November.
"Let's just do 30% off."
It sounds fine. Thirty percent. A little off the top to bring people in. But 30% off your price is not 30% off your profit. It comes out of a much smaller number, and once you see which number, you can't unsee it.
Let's walk through one product. Real numbers, slow, on purpose.
Say you sell a product for $50.
That $50 is not yours. It costs you money to buy or make that product. Let's say it costs you $30 by the time it lands on your shelf. Product, shipping in, the works.
So your real number isn't $50. It's the $20 you keep after cost. That $20 is your gross margin. That's the money that pays your rent, your team, your ads, and you.
Hold onto that. Twenty dollars. Everything below happens to the twenty, not the fifty.
Now knock 30% off the $50 price. That's $15 off. The customer pays $35.
But your cost didn't move. It's still $30 to put that product in the box. So you sell for $35, pay $30 for it, and keep $5.
You started with $20 of margin. You kept $5. You just gave away three quarters of your profit on that sale. Not 30%. Seventy-five percent.
That's the gold most owners hand over without noticing. The discount looks like it came off the price. It actually came off your cash, and it came off almost all of it.
Take the same $50 product. This time knock off 8%. That's $4 off. The customer pays $46.
Your cost is still $30. So you keep $16.
Same product. Same shelf. One version leaves you $5, the other leaves you $16. That's more than three times the cash in your pocket, for a discount the customer barely feels the difference on.
Here's the reframe. A small discount isn't the weak move. It's the one that lets you actually keep something when the orders come in. Deep isn't brave. Deep is just expensive, and you're the one paying.
This is the line every owner reaches for. Cut deep, sell way more, come out ahead.
So run it. At $5 of margin, you need four sales to make the $20 you'd have made on one full-price sale. Four times the orders. Four times the packing, the shipping, the support, the returns. All to stand in the same place you started.
At $16 of margin, one sale nearly gets you there on its own.
Volume can work. But it has to be real, enormous volume, and most small stores never hit the numbers that would make a 75% margin cut pay off. Betting the month on volume you can't see yet is the trap. It feels like a plan. It's a guess wearing a plan's clothes.
One more thing, because it matters. Watch the cash, not the profit number on a report.
Profit on a spreadsheet can look okay while your bank account gets thin. The discount hits your real cash first, the actual dollars you need to reorder stock and pay yourself in December. That's the money a deep November quietly drains, even when the top-line sales number looks great.
Busy is not the same as paid. A store can have its best sales month ever and its worst cash month right alongside it. The discount is usually where that gap comes from.
I built a simple tool that runs this on your actual products. Put in your price and your cost, and it shows you exactly what each discount leaves you, so you're choosing your November numbers with your eyes open instead of guessing.

Because you don't have a Black Friday problem. You have a November problem. And most of that problem is a number you never actually looked at.
You've got this.
