You don't win the weekend on the size of your discount. You win it on the work you did before it. Here's how to run the weekend and keep your cash.
Most owners think the weekend is a contest to see who can cut the deepest.
So they slash 30%, 40%, sometimes half off. The orders come in. And then the bank statement shows up and the month barely moved.
Here's the reframe.
You do not win the weekend on the size of your discount. You win it on the work you did before it.
This is close two. The weekend. And if you ran close one, the weekend gets a whole lot easier on your cash.
A big discount feels like the safe move. More off means more orders, right?
But every point you cut comes straight out of your cash. Not some number on a report. The actual money you need to buy next season's stock and pay yourself.
Cut deep enough and you can work the biggest weekend of the year and end up with almost nothing to show for it.
Busy is not the same as paid.
The owners who protect their margin on the weekend aren't the ones with willpower. They're the ones who set the weekend up so it never had to carry the whole month.
Remember the chain.
Close two doesn't stand alone.
When your early window already pulled most of the month forward, the weekend is no longer do-or-die. You're not begging strangers to buy with the deepest price on the internet. You're running a clean, simple weekend on top of a month that's already working.
That's why my weekend discount was about 8%.
Not 30.
Not 40.
Eight.
It worked because close one had already done the heavy lifting.
If you skipped close one, the weekend has to do everything, and that's exactly when owners panic and cut too deep.
Does that make sense?
The size of your weekend discount is really a story about what you did two weeks earlier.
So how do you run a weekend that sells without gutting your price?
You give people reasons to buy now that are not just a bigger number.
Add instead of subtract.
A bonus, a free add-on, or a bundle can feel more valuable than a deeper cut, and it protects your cash. People love getting more. It doesn't have to mean paying less.
Use a real deadline.
The weekend ends. When it ends, the offer ends. A clear close is what turns "maybe later" into "now." Urgency does the job a deep discount was trying to do.
Bundle your good stuff together.
Two or three products as one offer raises the order size and hides the exact discount. You move more units and your margin stays healthier than a flat percentage off everything.
Lead with the thing they already want.
Don't discount the whole store. Point the weekend at your best sellers, the products people already come to you for. A small deal on the right product beats a big deal on the wrong one.
None of these require slashing your price.
They give people a reason to move without taking the cash you need out of the register.
When the weekend feels slow, the instinct is always the same.
Cut more.
Drop the price again.
Match whatever the big brand across the street is doing.
But you can't out-discount a company ten times your size, and you shouldn't try.
Racing them to the bottom is how you win the sale and lose the year.
That's the trap.
The deepest discount looks like the move and quietly bleeds you dry.
The weekend is one close of three.
Treat it that way.
Run it clean, protect your cash, and let the other two closes do their jobs.
I built the whole Three Close November into one simple builder, and close two is in there.
The weekend offer, the bonuses and bundles that protect your margin, and the deadline that makes it land, all mapped for your own store.

Because you don't have a Black Friday problem.
You have a November problem.
And the weekend was never supposed to carry the whole thing.
You've got this.

Start by deciding how much margin you need to keep before choosing the discount. Instead of discounting everything deeply, consider bonuses, bundles, free add-ons, limited product offers, or a smaller discount on selected best sellers.
There is no single discount that works for every store. The right discount depends on product costs, operating expenses, existing margins, customer demand, and the goal of the promotion. A smaller discount can work when the offer, product, audience, and deadline are strong.
Add value instead of relying only on a lower price. Bonuses, free add-ons, product bundles, early access, best-seller offers, and a genuine deadline can give customers a reason to buy without requiring a much deeper discount.
Not necessarily. Focusing the promotion on selected best sellers or products with healthy margins can help control the financial impact of the sale. It also gives the campaign a clearer offer instead of making every product compete for attention.
The Black Friday weekend does not have to carry the entire month's sales. An early promotion can capture customers who are ready to buy before the weekend, while the main weekend offer can serve peak demand and a later follow-up can reach customers who are still deciding. This creates multiple opportunities to sell instead of relying on one short window.
