
The Five Calls That Decide Your Whole Year
In a product business, the biggest decisions get made with the least help. Five of them shape your entire year. And you usually make them alone, on a Tuesday, with half the information you'd want.
After fourteen years in product businesses, both my own and other people's, here's the thing I keep noticing.
The most important calls get made with the least help.
Five of them decide your year:
What you charge.
What you make.
What you order.
Where you sell it.
What you actually collect.
You'll make all five this quarter. Probably alone. Probably on a random Tuesday. Probably with a fraction of the information you'd want in front of you.
That's not a criticism. It's just the job. Nobody hands a product owner the real number on the day they have to decide. No one walks into your office and says, "here's what that order will truly cost you to hold," or "here's what that account really pays you after everything comes off the top."
So you decide anyway. You have to. And then you're right or wrong about it for the next six to nine months.
Your Business Has Unclaimed Money
You know those state websites where people find money that's been owed to them for years? Cash just sitting there, waiting for someone to claim it.
Your business has its own version. I call it unclaimed money. And most of it is hiding inside those five calls.
It's not money someone stole. It's money you already earned and never fully collected. A price you could have charged but didn't. Margin that leaked out between the invoice and the bank. Cash tied up in stock that was never going to sell.
None of it shows up as a loss. That's exactly why it's so easy to miss. It shows up as "fine." A good year that could have been a great one, and no one ever tells you the difference.
Let's Walk Through the Five
I'm going to write about these one at a time over the next while. Not theory. The specific, uncomfortable version.
1. What you charge. You set your price at one moment in time. Then freight moved, duty moved, your factory raised a component, the box got more expensive. Your costs changed five times and your price changed zero times.
2. What you make. Somewhere in your line is a product that doesn't make you money. You probably already suspect which one. Most owners do. What they can't do is prove it, and what they almost never do is kill it.
3. What you order. You place a purchase order and from that moment you're locked in for nine months. The deposit is gone. The container is booked. The stock arrives whether the season turned or not. This is the call with the most money on it and the least help around it.
4. Where you sell it. Every consultant you've ever met wanted to add a door. Amazon, wholesale, a distributor, another marketplace. Almost no one asks which door you should shrink, even though a door closing is what actually ends product companies.
5. What you collect. The check from your biggest account doesn't match the invoice you sent them. The difference comes with a spreadsheet full of codes and no explanations. That gap is often where the most money is hiding, because it's money you already earned.
Why This Keeps Happening
Here's what ties all five together.
The number you need almost never lives in one place. It lives in six. The factory invoice. The freight bill that shows up three weeks late. The duty. The packaging order. The damage log. And somebody's head.
So it never gets assembled. And because it never gets assembled, every one of these five calls gets made without it.
That's not carelessness. Nobody ever asked you for the number, so nobody ever built it. The math itself is simple. Fourth-grade simple. The hard part is that the pieces don't talk to each other, and by the time you could pull them together, you've already quoted the buyer or placed the order.
The Good News
If you make things and sell them, some of the five above probably felt uncomfortably familiar. That's the point.
But here's the part that's genuinely good. This isn't money you have to go create with new ads, a new hire, or more hours in your week. It's money you already earned. Claiming it just means finding it, seeing the real number in your own business, and going to get it.
